So hatte sich auch die Westaflexwerk, ein Unternehmen mit über 75 Jahren Familientradition zum Ziel gesetzt, den Auftragserfüllungsprozess von der Beschaffungslogistik über die Auftragsabwicklung bis zum Versand an den Fachhandel der fertigen Kunststoffprodukte fit für die Zukunft zu machen. Ziel war es, das aus einem erhöhten Auftragseingang resultierende steigende Mengengerüst abzuwickeln, ohne die Personal- und Finanzkapazitäten entsprechend aufzubauen. In einem systematischen Ansatz wurde gemeinsam mit den weltweiten Firmenstandorten der Beschaffungsprozess analysiert und bewertet. Neben ablauforganisatorischen Themen bot die Logistik-Nutzung Verbesserungspotenzial. Es stellte sich einerseits heraus, dass einige Zukaufspotenziale der Holding nicht genutzt wurden, wodurch ein erhöhter Finanzbedarf am Eigenmaschinenpark entstand. Andererseits bot die Kenntnis der Produktionsverfahren nicht überall die Prozessunterstützung, die mit gemeinsam abgestimmter Logistik heute möglich ist. Um deswegen nicht gleich über einen neuen Werkzeugsatz zu reden, wurden die international tatsächlich vorhandenen und effektiv genutzten Technologien bewertet und die Tätigkeiten der Mitarbeiter im Auftragserfüllungsprozess darauf angepasst. 

Dabei wurden auf Warengruppen-Ebene auch "kleinere" Verschwendungen identifiziert, die sich bspw. in häufig nicht synchronen weltweiten Produktionslosen manifestierten. Der Aufbau des zukünftigen Sollzustandes folgte dann dem ebenso einfachen wie effizienten Prinzip des Lean Management: Verschwendungen vermeiden - Wertschöpfungen erhöhen. Maßstab für die Wertschöpfung ist der Fachhandels-Kunde. Konkret wurde der Prozess nach Katalogprodukten und Zusatzartikeln unterteilt, so dass eine Vielzahl abgestimmter Logistik-Einzelmassnahmen zum Einsatz kommt. In Summe war es wie in vielen Projekten nicht die eine entscheidende Maßnahme, die den Prozess "revolutionierte". Es war die Summe der Abstimmungen, deren Optimierung unter dem Strich ein Wachstumspotenzial im Auftragserfüllungsprozess von nahezu 20% ermöglicht. Durch die Unterstützung des Holding Managements war das Projekt auch mehr als eine reine Reorganisation. Der Lean Administration-Gedanke wurde tatsächlich in die weltweite Organisation getragen, so dass sich heute weitere Produkt- und Geschäftsbereiche der Unternehmensgruppe in der Umsetzung befinden.

Da die WAC vario Produktreihe nur ein kleiner Baustein einer umfassenden Produktionssystematik ist, wurde auf Basis des neuen Werkslayouts am Beispiel der Komfort Wohnungslüftungsartikel gemeinsam mit den involvierten Mitarbeitern eine Kaizen Fertigungszelle mit optimiertem Materialfluss konzipiert und aufgebaut. Auf Basis des geplanten Kundentaktes wurden die flexiblen Kapazität der einzelnen Arbeitsstationen ausgelegt und ausgetaktet. In Verbindung mit weiterer technologischer Optimierung wurden so die Durchlaufzeiten und die Produktivität erneut gesteigert. Auch in anderen Produktionsbereichen konnte die Wertschöpfung u.a. durch die Neudefinition von Verantwortlichkeiten, die Anpassung des Planungs- und Steuerungskonzeptes mit entsprechenden Anpassungen im ERP-System, sowie die Optimierung des Materialflusses nachhaltig erhöht werden.

Damit wird der Erfolg des WAC Vario Konzeptes innerhalb der Gruppe zu einem zentralen Wachtsumstreiber im Europavertrieb. Strategische Beschaffungskompetenz bedeutet heute mehr, als mit Hilfe automatisierter Monitoringsysteme die Investitionskosten und -bestände zu senken. Durch die neue Wirtschaftslichkeit wurde der Wiederverwertungsgrad erhöht und die Logistiksimulation wesentlich vereinfacht. Im globalen Wettbewerb helfen Produktionsnetzwerke unsere Marktpräsenz zu erhöhen, sowie Reaktionszeiten und Herstellkosten zu senken.
